Take three ratty stools with horrible fabric and almost no remaining cushioning:

Add $10 worth of fabric from the big sale at Fabricland (.5m did all three stools), plus $0 worth of foam (scavenged from neighbours garbage for the custom poker table I'm building) and maybe $0.12 worth of staples:

Pretty happy with the results of about 1.5hrs work for all three stools. Fabric store staff tried to sell us on 2 inch foam, and then I remembered I had the whole middle of the piece for the poker table. Once tensioned, 4" foam is IDEAL. Don't settle for less, unless you've got some serious high density stuff.
